You know what is broken. Now design what replaces it. This week translates your trap assessment into a complete target state architecture built on proven frameworks.

What This Week Is About

Week 1 showed you the traps. Week 2 gives you the blueprints. Your team will work through three interlocking frameworks that define how AI-native organizations are structured: the Four Unified Views for organizational visibility, the Three-Org Model for structural design, and the Value Path for understanding how relationships actually progress.

This is where the abstract becomes specific. You will map your actual relationships to Value Path stages, design your organization through the lens of Customer, Operations, and Finance orgs, and define the four views that give leadership real visibility into what is happening across the business. Each framework is applied directly to your organization โ€” not discussed in theory.

The week culminates in a Target State Architecture document: a detailed blueprint of what your AI-native operations will look like when built. This document becomes the construction plan for Week 3. Nothing gets built without this architecture, and nothing in this architecture is theoretical.

Session Structure

SESSION 1
90 minutes

Framework: Four Unified Views + Three-Org Model

Comprehensive exploration of the four views that give leadership real visibility: Unified Customer View (UCV), Unified Revenue View (URV), Unified Business Capability (UBC), and Unified Team Experience (UTE). Your team maps each view to your existing data, systems, and gaps.

Then: your organization through a new structural lens โ€” Customer Org, Operations Org, Finance Org. How do your current teams, roles, and responsibilities map? Where are the structural misalignments that create the traps you identified in Week 1?

SESSION 2
90 minutes

Application: Value Path Mapping + Target State Architecture Design

Map your real relationships to the 8 stages of the Value Path: Audience, Researcher, Hand Raiser, Buyer, Value Creator, Adopter, Advocate, Champion. Identify where people cluster, where they stall, and what signals indicate readiness to progress.

Then: the capstone workshop. Your team assembles everything into a complete architecture document: data model, system integrations, AI orchestration requirements, and organizational changes. This is the blueprint Week 3 builds from. HubSpot as Customer Value Platform โ€” not CRM โ€” is positioned as the operational foundation.

Apply the Four Unified Views

Design UCV, URV, UBC, and UTE for your organization. Understand what data feeds each view, what decisions each view enables, and what gaps currently exist.

Structure with the Three-Org Model

Map your current organizational structure to Customer, Operations, and Finance orgs. Identify where structural misalignment creates operational friction and complexity traps.

Map the Value Path

Place your actual relationships on the 8-stage Value Path. Identify clustering, stalling, and progression patterns. Define the signals that indicate readiness at each stage.

Reframe HubSpot as a CVP

Understand why "CRM" is a trap. Learn to design HubSpot as a Customer Value Platform โ€” the operational foundation for AI-native operations, not just a contact database.

Design Data Architecture

Define what data goes where and why. Understand the difference between tracking activity and enabling visibility. Design data flows that serve the Four Unified Views.

Produce a Buildable Architecture

Create a target state architecture document specific enough to build from. Not a vision deck โ€” a construction plan with data models, integration points, and implementation priorities.
