Your Pipeline Tracks What You Did, Not Where They Are

Notice what those stages have in common. Every single one describes something the salesperson did. Not one of them tells you what the buyer decided.
This is so normalized that most teams never question it. The pipeline is a ledger of seller activity dressed up as a forecast. And the forecast, built on that foundation, is structurally incapable of telling you the truth.
Here is how it plays out. A rep runs a great discovery call, walks the buyer through a demo, and sends a proposal -- all in the same meeting. In a seller-activity pipeline, that deal just jumped from 20% to 70% in sixty minutes. The CRM says progress happened. The forecast says this deal is nearly closed.
But the buyer went home and has not talked to their CFO yet. They have not socialized the idea with their team. They have not decided anything. The only thing that changed is what the seller checked off.
This gap between seller activity and buyer progression is where forecasts go to die. And it is the reason so many organizations have a pipeline full of deals at 60%, 70%, 80% that never close -- or close months later than predicted. The probability was never a probability. It was a task completion percentage.
The damage compounds in two directions.
First, the forecast becomes fiction. Leadership looks at pipeline coverage ratios and weighted revenue projections built on stages that measure effort, not readiness. They make hiring decisions, capacity plans, and investment commitments based on numbers that describe what their team did last week, not where their buyers actually are.
Second -- and this is the one that rarely gets discussed -- the reps stop using the CRM. When the stages do not match reality, updating them feels like busywork. A rep knows the deal is not really at "proposal sent" in any meaningful sense, but the system gives them no better option. So they stop updating. Or they update performatively, checking boxes to satisfy a manager rather than to capture what is actually happening. The system becomes a compliance exercise instead of an intelligence tool.
A conversation on Value-First Data this week made this painfully clear: discovery calls, demos, completed proposals, and sent proposals can all happen within the same conversation -- and you can still be genuinely far from commitment. The stages moved. The buyer did not.
The fix is not to add more stages. It is to redesign what the stages measure.
Instead of tracking what the seller did, track where the buyer is in their own decision. This is not abstract. There are concrete, observable differences between a buyer who is evaluating options, a buyer who is building internal consensus, and a buyer who is ready to commit. Those are three fundamentally different states -- and they require three fundamentally different responses from the seller.
When you design pipeline stages around buyer progression, the pipeline starts telling the truth:
The left column can all happen in a single meeting. The right column cannot. That is the difference between measuring motion and measuring progress.
A buyer in the "evaluating options" stage might receive a proposal and still be weeks away from commitment -- because the proposal did not change their stage. They are still researching. They are still comparing. The seller checked a box. The buyer stayed put.
When you understand this, you stop celebrating "proposal sent" as progress. You start asking different questions: Has the buyer shared this with anyone else internally? Do they have budget authority, or do they need someone else's approval? Are they comparing you to alternatives, or have they narrowed down? These are buyer-state questions, not seller-task questions.
Scoring a buyer only works when you understand how the data is structured. You have to know where they are, not just what you showed them. This means the data model has to support the distinction. If every stage in the pipeline is a seller checkpoint, the system literally cannot capture buyer readiness. There is no field for it. There is no stage for it. It does not exist in the data.
That is not a reporting problem. That is an architecture problem. And you cannot solve it with better dashboards or more complex weighted probability formulas layered on top of a pipeline that measures the wrong thing.
If you are looking at your pipeline and the stage names are verbs that describe your team's actions -- scheduled, completed, sent, delivered -- you are looking at an autobiography. It tells you what your people did. It tells you nothing about what your buyers decided.
Rewrite the stages around the buyer's progression: evaluating, building consensus, ready to commit. You will lose the comfort of neat checkboxes. You will gain a pipeline that can actually forecast.
The first version feels productive. The second version is accurate. In revenue operations, accuracy is the only thing that matters.
