Policy Statement

The Value-First Team commits to operating a quality management system where what we say we do matches what we actually do. Every process, agent capability, and system integration carries an honest verification status. We will not present assumptions as operational facts.

Commitments

1. Verified over Assumed

No capability is operational until tested with real data in production. Code existence is not evidence of function. A system that builds and deploys is UNTESTED. A system that has processed real data and produced the expected output is VERIFIED.

2. Honest over Impressive

Every process step, agent capability, and system integration carries an honest verification status. We would rather report "5 of 20 steps verified" than claim "system operational." Verification scores are published, not hidden.

3. Prevention over Reaction

We identify risks before they become incidents. Q has proactive authority to audit any process, flag nonconformities, and require corrective action -- without waiting for a failure. The enforcement layer prevents known failure modes in real-time. Operating procedures identify gaps before they affect clients.

4. Evidence over Claims

Verification requires evidence: a timestamp, a test result, a confirmed output, a specific observation. "I read the code and it looks right" is ASSUMED, not VERIFIED. "I ran the endpoint and it returned the expected response" is VERIFIED.

5. Continuous over Periodic

Quality is maintained in real-time through:

  • Enforcement skills loaded every session (7 skills, always active)
  • Write gateways that validate before mutating (Ledger for HubSpot, Canon for Sanity)
  • Verification decay that automatically downgrades stale evidence
  • Proactive audit on a risk-based schedule

Quality is not a quarterly review. It is the operating condition.

These commitments are not separate from the Value-First methodology. They are the quality expression of it:

Scope

This policy applies to every member of the AI Leadership Team, every agent, every slash command, and every operational process. No agent is exempt from verification requirements. No process is too small to carry a verification status.

Authority

Q (Quality System Manager) is the custodian of this policy and has the authority to:

  • Audit any process against this policy
  • Flag violations as nonconformities
  • Require corrective action from any agent or leader
  • Escalate to V (operations) or Chris (advisory) when corrective action is insufficient
